فن التحفيز .. منقول


فن التحفيز!!



من المؤكد أننا كبشر لسنا نشبه الآلات في شيء، لنا طبيعة خاصة، لا نعمل بضغط على زر، بل إن البشر ـ كل البشرـ ما هم إلا مجموعة من الأحاسيس والمشاعر، والعمل لابد أن يرتبط بتلك المشاعر. ولذا فحسن أداء العمل أو سوءه يرتبط بمشاعر العاملين نحو ذلك العمل، ولذا يدرك المدير الناجح كيفية التعامل مع الأفراد لإخراج أفضل ما لديهم نحو العمل المنوط بهم عن طريق التحفيز... فما هو المدلول لتلك الكلمة السحرية؟



* التحفيز هو: عبارة عن مجموعة الدوافع التي تدفعنا لعمل شيء ما، إذن فأنت ـ كمديرـ لا تستطيع أن تحفز مرؤوسيك ولكنك تستطيع أن توجد لهم أو تذكرهم بالدوافع التي تدفعهم وتحفزهم على إتقان وسرعة العمل.


* فما هي العوامل المهمة في التأثير على العامل؟


أولاً: شعور العامل أنه جزء لا يتجزأ من هذه المؤسسة. نجاحها نجاح له وفشلها فشل له، المؤسسة التي يعمل فيها جزء من وجوده وجزء من كيانه، فإذا استطاع المدير أن يوصل تلك المفاهيم إلى العاملين معه فسيكون قد وضع يده على أكبر حافز لهم، فهم لا يعملون لصالح المدير بل هم يعملون لصالح المؤسسة ككل والمدير فرد فيها.


ثانيا: اقتناع كل عامل في المؤسسة أنه عضو مهم في هذه المؤسسة. فمهما كان عمله صغيرًا فلا يوجد أبدًا عمل تافه، بل يوجد إنسان تافه يأبى أن يكون إنسانًا ذا قيمة، فإذا شعر العامل بأهميته بالنسبة للمؤسسة التي يعمل فيها سيكون ذلك دافعًا كبيرًا لتحسين أدائه في عمله، بل سيزيده إصرارًا على الابتكار في كيفية أدائه لذلك العمل، ولذا فالمدير الناجح هو الذي يشعر كل عامل معه مهما كان دوره بأنه أهم عضو في المؤسسة وأن عمله هو أهم الأعمال، وإذا تمكن هذا الشعور من العاملين ككل في المؤسسة فلن تعرف المدير من العامل، فكلهم في الغيرة على أداء العمل سواء، وكما كان سلفنا الصالح رضوان الله عليهم أجمعين لا تعرف القائد منهم من الجندي.


ثالثا: وجود مساحة للاختيار. لابد للمدير الناجح أن يترك مساحة للاختيار للعاملين معه، فيطرح عليهم المشكلة، ويطرح ـ مثلاً ـ بدائل لحلها، ويستشير العاملين معه حتى إذا وقع اختيارهم على بديل من البدائل المطروحة عليهم تحملوا مسئوليتها مع المدير، وأصبح لدى كل واحد منهم الحافز القوي على إتمام نجاح ذلك العمل.


بعد أن علمنا العوامل التي تؤثر على التحفيز نستعرض معوقات التحفيز.


إذا بذل المدير جهده ـ أو اعتقد ذلك ـ ولم يجد نتيجة مباشرة فلم يجد هناك تغيير ولا زال شعور العاملين كما هو فلابد أن هناك معوقًا من معوقات التحفيز موجودًا، وينبغي البحث عنه وإزالته.


* ومعوقات التحفيز هي:


1ـ الخوف أو الرهبة من المؤسسة.

2ـ عدم وضوح الأهداف لدى إدارة المؤسسة.

3ـ عدم المتابعة للعاملين فلا يعرف المحسن من المسيء.

4ـ قلة التدريب على العمل وقلة التوجيه لتصحيح الأخطاء.

5ـ عدم وجود قنوات اتصال بين المديرين والعاملين فيكون كل في واد.

6ـ الأخطاء الإدارية كتعدد القرارات وتضاربها.

7ـ تعدد القيادات وتضارب أوامرها.

8ـ كثرة التغيير في القيادات وخاصة إذا كان لكل منهم أسلوب في العمل يختلف عن سابقه.




* العوامل التي تساعد على تحفيز العاملين:


أما إذا أردت التعرف على العوامل التي تساعد على تحفيز العاملين وكسب تعاونهم معك فاعمل على بناء الشعور بالاحترام والتقدير للعاملين بإطرائهم والثناء على ما أنجزوه من أعمال جيدة.


1ـ حاول أن تتحلى بالصبر، وأشعر العاملين أنك مهتم بهم.

2ـ أفسح المجال للعاملين أن يشاركوا في تحمل المسؤولية لتحسين العمل، واعمل على تدريبهم على ذلك.

3ـ حاول أن تشعر العاملين الهادئين والصاخبين، أو المنبسطين بالرضا على حد سواء.

4ـ أشرك العاملين معك في تصوراتك، واطلب منهم المزيد من الأفكار.

5ـ اعمل على تعليم الآخرين كيف ينجزوا الأشياء بأنفسهم، وشجعهم على ذلك.

6ـ اربط العلاوات بالإنجاز الجيد للعمل، وليس بالمعايير الوظيفية والأقدمية في العمل.

7ـ اسمح بل شجع المبادرات الجانبية.

8ـ شجع العاملين على حل مشاكلهم بأنفسهم.

9ـ قيِّم إنجازات العاملين، وبيِّن القِيَم التي أضافتها هذه الإنجازات للمؤسسة.

10ـ ذكِّرهم بفضل العمل الذي يقومون به.

11ـ ذكرهم بالتضحيات التي قام بها الآخرون في سبيل هذا العمل.

12ـ انزع الخوف من قلوبهم وصدورهم من آثار ذلك العمل عليهم إن كانت لها آثار سلبية.

13ـ اجعل لهم حصانة من الإشاعات والافتراءات.

14ـ كرر عليهم دائمًا وأبدًا بوجوب قرن العمل بالإخلاص.

15ـ حاول أن تجعل مجموعات العمل متناسبة في التوزيع والمهام.

16ـ حاول أن تتفاعل وتتواصل مع العاملين.

17ـ حاول أن توفر للعاملين ما يثير رغباتهم في أشياء كثيرة.

وهكذا....

ولك سيدي أن تعلم أن هناك ثلاث طرق لكي تـنقل الحافز إلى العاملين:

الطريقة الأولى: التحفيز عن طريق الخوف:

بأن تذكر لهم الأخطار التي تحيط بالمؤسسة وأن الوقت يداهمنا، وعلينا أن نحاول التشبث بسفينة نوح قبل أن يأخذنا الطوفان، ومثل هذه الأقوال. وهذه طريقة تجدي في أول الأمر ثم لا تجد لها بريقًا بعد ذلك ولن تجدي ولن يكون من ورائها أي مردود إيجابي.




الطريقة الثانية:التحفيز عن طريق المكافآت والحوافز المادية:


وهذه الطريقة أيضًا تجدي في أول الأمر ولكنها لا تلبث إلا أن تخف حدتها ولا تجدي على المدى البعيد؛ لأن العمال إذا اعتادوا على ذلك فلن يتحركوا إلا إذا كان هناك حافز مادي ومن الممكن أن يعطوا العمل على قدر ذلك الحافز المادي فقط.


الطريقة الثالثة: مخاطبة العقل بالإقناع:


بإقناعهم أن تطور المؤسسة يعود عليهم جميعًا بالنفع ويساهم في بناء مستقبل أفضل لهم وهذه الطريقة مفيدة جدًا.


* الفصل الثاني:


كيف تتعامل مع الطبيعة الإنسانية للعاملين ؟

قد تفعل الكثير من أجل العاملين لرفع معنوياتهم وتحفيزهم للعمل ولا تجد استجابة، ولذا فمن المفيد أن تتعرف على الطبيعة الإنسانية للعاملين لكي تستطيع تفهم نفسياتهم، ومن ثم الوصول إلى هدفك كمدير لرفع وتنمية مهاراتهم في أداء الأعمال الموكولة إليهم، هناك نظريتان أساسيتان في التعامل مع الأفراد وخاصة لأول مرة: الأولى: تسمى نظرية .xوالثانية: تسمى نظرية .yالأولي نظرية متشائمة جدًا تفترض الخطأ في كل المحيطين إلى أن يثبت العكس، كمن يقول الإنسان متهم حتى تثبت براءته. والثانية تفترض التفاؤل الكبير وتفترض الصواب في كل المحيطين إلى أن يثبت العكس، كمن يقول المتهم بريء إلى أن تثبت إدانته.




وتقوم فروض نظرية x على:

العمل شاق.. العامل كسول.. العامل لا يحب العمل.. العامل غير طموح.. العامل يتملص من المسئولية..العامل يحب الإشراف المباشر الذي يعفيه من المساءلة.. العامل لا يتحرك إلا بالمال..العامل مستعد لتقبل الرشوة بالمال حتى لو كان ضد مصلح المؤسسة..وبالتالي يكون المدير وفقًا لهذه النظرية:

ينفرد بالقرارات دون الرجوع إلى أحد.. يهيمن على سير العمل.. كل خطوة تتم في العمل تحت إشرافه.. لا يثق إلا بنفسه.. يسعى لتحقيق أهدافه بكل الوسائل.. لا يقبل كلمة نقد توجه إليه.




أما نظرية y تقوم على الفروض التالية:

الناس دائمًا تستمتع بالعمل.. العمل المحبب كاللعب لا إرهاق فيه ولا ملل.. تحقيق الإنجاز عامل مهم كالأجر تمامًا للعامل.. العمال ملتزمون بطبيعتهم.. العمال مبدعون إذا وجدوا الفرصة المناسبة.. وعليه فإن الإدارة تكون كالآتي:

القرارات بالتشاور.. يُشعر العاملين بالانتماء للعمل.. يساعد العاملين على التطور.. يشجع العمل الجماعي.




في النهاية الواضح أن الطريقة الثانية هي أفضل للعمل ولكن أنتبه إلى محاذيرها وهي:

1ـ أن يسيء العمال استخدام السلطة الممنوحة لهم.

2ـ عدم وجود سياسات صارمة تجاه العمال.

3ـ أحيانًا لا يهتمون بسياسة المؤسسة ويسير كل واحد منهم بمفرده.

ولكي تنجح عوامل التحفيز التي تتخذها من الضروري أن تتعرف على الاحتياجات التي يحتاجها العاملون، فينبغي:

إعداد مكان عمل مريح لهم.

2ـ حاول أن تجعل سلامتهم من أولوياتك وأشعرهم بذلك.

3ـ تحرى إقامة العدل بينهم.

4ـ حاول أن تخص المحتاجين ماديًا منهم بالأعمال الإضافية لتتحسن رواتبهم.

5ـ حاول الاجتماع بهم على فترات لتستمع إليهم ويستمعوا إليك بعيدًا عن توترات العمل.

6ـ أشركهم في التشخيص واطلب منهم دائمًا الأفكار الجديدة.

7ـ استعمل دائما عبارات الشكر عند تحقيق الإنجاز.

8ـ استعمل أسلوب الجهر بالمدح والإسرار بالذم.

9ـ أعطهم دائمًا المثل والقدوة بسماحك لهم بانتقاد سياستك من أجل الوصول للأفضل.

10ـ ضع نصب عينيك دائما إيجاد بديل لك أو نائب ينوب عنك عن طريق إفساح المجال للجميع لاكتساب الخبرات.

IT Developers Motivation - Introduction

Introduction. The following document is a proposal to provide how to motivate IT developers of IT companies according to some sort of scientific thinking, where companies began to apply new management-concepts like PMP, CMM, CMMI and ITIL that yields to a gap among PMs (Project Managers), FMs (Functional Managers) and Developers.

Clearly, the developers got frustrated because they feel no career-path to progress except to be a PM. After long investigation in that problem depending on PSP-knowledge, some articles and some books I wrote that nice proposal.

However, I believe in motivation to be the way of winning software business. Motivation is the fundamental of Quality, Discipline and Commitment confidentiality.

Developers is the cor eof IT companies. They are the engines which needs fuel, oil and some sort of electric charges to start working and to perform well, so the following proposal will discuss how to motivate peoples (specially developers) to become (all of us) winners.

“Motivated people need an environment that reinforces their motivation and creates opportunities to succeed. That’s where the IT Manager comes in. He must facilitate motivation”, said {Mike Sisco, IT Staff Motivation and Development }.

IT Developers Motivation - Software Management Principles

Software Management Principles: To manage software-intensive business, you must observe three management principles.

Principle number one: Recognize that you are in the
software business

Nowadays software plays a pivotal role in most operations. Where, software schedule delays affect product delivery dates, and product delivery dates drive cost, revenue and profit. Unless you can manage revenue and profit, you can’t manage software, and then you might not even be able to manage your business.

Principle number two: Quality must be the top priority
In software work, quality problems overwhelm everything else. Quality is critical, and when quality is not managed, entire software projects are unmanaged. There are known ways to manage software quality, but they require proper training and disciplined engineering methods. The key need is for you to make a commitment to quality. You must make software quality the top priority.

Principle number three: Quality Software Is Developed by Disciplined and Motivated People
You can’t run an effective software operation without disciplined and motivated people. Software development is intellectual work, and undisciplined and unmotivated people can’t timely or predictable intellectual work. Your people must be personally committed to their work. Quality work is not done by accident, it I done only by skilled and motivated people.

These are the basic principles for managing software work. While they seem obvious, they are not simple. If you fail to follow any one of these principles, you can’t have a productive or effective software operation.

Every person is more motivated when he believes he knows how to do the job well and when positive results are achieved.

Winners are motivated!!

Yes, winners are truly motivated. “It’s easy to be motivated when you are winning”, you say. To an extent that’s true but it’s hard work to be a winner. Some people don’t like to work hard and are actually motivated to avoid doing what it takes to win.

Let’s put it another way. Lee Trevino, one of the great golfers of our time once said something to the effect, “The more I practice the luckier I get, , ,”. Read between the lines and it is apparent that Lee attributed his “luck” to hard work.Winning is an environment that helps motivate others. Rule number one is to identify ways for each member of your team to win.

We have all heard the term “win-win”. It’s a great concept to keep in the back of your mind always. For you to win as the manager of an IT organization, it requires your employees to have successes.When they win, you win. Take it a step further and add the client. Before you win, your employees must succeed in helping your client win.

Winning is great. We are all here to succeed and to win. Creating an environment that creates successes and expectations that the team will succeed is a vital part of developing a highly motivated staff.

IT Developers Motivation - Frustrated Employees

Frustrated Employees: Feeling a part of something bigger than yourself is very gratifying. Feeling good about yourself is an essential part of staying motivated. There are things that a manager can do to create an environment conducive to high productivity and that reinforce one’s self-motivation.

You, 'manager', how long has it been since you took a long hard look at your staff and assessed what you have? Sure, you are probably saying, “I assess them every day.”. That’s not what I mean. Ask yourself, “Have I ever really stopped to take a close, introspective look at my team and to analyze their individual strengths, weaknesses, desires, goals, and needs?”

In reality, most of employs want to educate themselves to apply what they educated into the company. Few of them can do that because they lack to company support, real managed support, they are educated what they really will not used or they are educated in hard time (crises mode) there for they can’t gain the expected benefits from what they were educated.

Employs working in old projects carry all mistakes and defects of that project, the old ones as well as the new ones, the old projects are very complicated and fill of special cases and have no documents at all, but managers don’t know that, they think they know every thing but they don’t!

Employs come to the company from 8:00AM to 5:30PM, no time to enjoy themselves no time to play sports no time to visit their relatives, and will be bunched for 10 minutes late, even no way to feel a warm feel toward other colleagues in a celebration or in a review meeting for example.

Employs that try to help others feel frustrated because those types of work not a profit one and hence not valuable in the final evaluation, so you can see individual work not teamwork.

Employs come to the company every day and do the same job, the department the chair the PC the managers … every thing is the same, even the news of the company seems to be company secrets and employs don’t hear about.

Employs wait for the bounce more than 7 months and they listen from time to time that they may not take it, bounce was very intensive issue for the people and destroying this issue will cause a lot of troubles for employs and for the organization itself.

It seems that salary is the only motivator that employee can take in our organizations; even this becomes frustrated issue because other companies gives more.

IT Developers Motivation - Thinking In Teamwork


Thinking In Teamwork:
It is not the human intuitive to work in a team, but it is an organization strategic goal to create motivated teams, in teamwork we should see corporation that is come from leadership who has specific goal in each member in the team, those individuals goals must be measurable.

So, you (the manager) should define key goals and objectives of what you expect from the team. And ensure you are consistent with and supportive of the IT Department strategy you’re in and the overall IT organization strategy.

IT Developers Motivation - IT Staff Member

IT Staff Member:
Each staff member should be given measurable objectives that support the organization objectives they are a part of.

One of the best means of accomplishing this is by developing performance plans for each individual. Most managers look at this requirement as a real “pain in the neck”. It absolutely can be, but it may also be one of the best employee motivators you have, especially in IT.

Performance planning sessions and review sessions are real quality times for an employee and manager.

List the member objectives in an objectives list for each individual in the company, the objective is, what’s really important to him, and what he will have to accomplish in the job to be successful, is it a career goal or Performance goal? Then help him to catch what he want, that is a good motivator. Objectives should include:

§ Education/training
§ Responsibility areas
§ Levels of performance (productivity and quality)
§ Specific project successes
§ IT process adherence

Motivation (6)

IT Developers Motivation - Appreciate Their Work

Appreciate Their Work: Do you genuinely appreciate the work your staff gets completed? If not, or you don’t know, you need to step back a second and reflect on this a bit. If you don’t feel good about what your people are getting accomplished, how do you expect them to feel good about it ?

Show your appreciation.

Information Technology people are conscientious and they work hard to do a good job. They may not carry the same load of responsibility as their manager, but it does not mean they don’t care or worry about their area of responsibility just as much.

Have you ever given a thought as to how much it means to you for your manager or someone of responsibility to tell you, “Job well done.” or “You have just made my day.” ? It works the same way for your employees. People rally behind those that they respect and believe in. By offering a sincere ‘Thank you’ or complimenting a person in front of their peers is a huge boost to morale.

Closely, Listen to employs and give them the opportunity to evaluate themselves, the following is an example of a personal evaluation, compare between their evaluation and their managers evaluation on them and ask about the reason of deference, that will give them confidence in their organization, you can make also, evaluation by asking others about them using similar form, which can be called Workmate evaluation, also you can add some questions about ethics and behaviors, now you have three types of evaluation Manager evaluation, Personal evaluation and Workmate evaluation, compine them and motivate your employee.

IT Developers Motivation - Personal evaluation

Let Them Take Some Fun With You: Having fun is very important. The organization will have more fun if the manager leads the way. To a certain extent, your employees will find a way to have fun with or without you, but it’s going to be more fun if their manager supports, even leads the way.

There are any number of ways that you can create an atmosphere of fun, reward, and appreciation. That is a healthy environment to work in. Do this and your employees will think you are the greatest manager they have ever had. And guess what, , , you probably will be.

Here you can see some examples of having fun, but you should not need too much help to develop a few ideas of your own.

§ Take employees to lunch for a roundtable discussion
§ Have an offsite meeting on a houseboat and spend the afternoon having fun.
§ Buy the staff drinks after work one day.
§ Show a motivational film at a meeting.
§ Hang a rubber chicken above the employee’s cube that makes the biggest mistake in a month. Managers are not exempted.
§ Have a contest and take the winners to a ball game.
